These case studies document three bodies of work from the Seam Stack project — a local-first architecture for governed data crossings. Each study is written to be readable without prior context, with technical depth available for those who want it.
The work was built AI-assisted, under a governed methodology. What that means in practice — how decisions were made, how outputs were validated, what got rejected and why — is part of what these studies document.
A reference implementation of a governed data boundary at employment transitions. The most mature build in the series: five prototype iterations, a full reference implementation, 27/27 tests passing. Documents what it takes to go from a design pattern to production-ready code under a rigorous governance framework.
Themes: local-first architecture · verifiable credentials · governed schema evolution · reference implementation
A newer, harder problem: what happens when governed data crosses from a local-first substrate (Automerge + Keyhive) into a globally distributed one (AT Protocol / Bluesky)? The epistemic properties of the record change at the crossing — and the architecture has to be honest about what it can and cannot guarantee after that moment.
Themes: AT Protocol · cross-substrate governance · exposure claims · write-before-fire architecture
The build framework itself — Session Harness, Counter-Pass, Survival Ledger, and the discipline that makes AI-assisted work defensible. Not a theoretical framework: a working methodology extracted from real build sessions, with the failure modes and recovery patterns included.
Themes: AI-assisted development · governed review · epistemic discipline · delivery-not-application
These are not marketing materials. They document real decisions, real findings, and real limits. Where the architecture cannot make a guarantee, that is named. Where a claim is speculative, it is stamped as such.
The Full Personhood essay (systemsofthought.com) is the theoretical argument. These case studies are the evidence base.
